Your ERP Is Sitting on a Gold Mine — And Your AI Vendor Won't Let You Dig

Picture the pitch: your ERP vendor flies a team of consultants into your headquarters, walks you through a glossy deck on AI transformation, and promises you autonomous agents that will forecast demand, flag cash flow risks, and optimize your supplier relationships, all powered by the data already living in your system. It sounds great. Then, three slides from the end, buried in the fine print of the integration architecture diagram, you notice something: every AI pathway runs through their platform, their approved APIs, their endorsed architecture.

That's not a coincidence. It's the business model.

In April 2026, SAP published an updated API policy (version 4/2026) that made this dynamic explicit in a way that's hard to ignore. The policy prohibits API use for "interaction or integration with (semi-) autonomous or generative AI systems that plan, select, or execute sequences of API calls" outside of SAP-endorsed architectures. In plain English: if you want AI agents touching your SAP data, SAP wants to control how that happens. Third-party AI tools that access your ERP directly? Not permitted.

The reaction was immediate. SAP's own CEO, Christian Klein, tried to reassure customers that they wouldn't be charged to access their own data. But the German-speaking SAP user group, DSAG, which represents much of Europe's manufacturing base, wasn't buying it. DSAG board chairman Jens Hungershausen told The Register that the policy creates "a huge amount of uncertainty for customers and their partners," and warned that unclear rules could cause companies to freeze innovation altogether. "If you're uncertain, you probably won't do anything about it," he said, "and that's a risk that innovation is not taking place."

For mid-market companies, this is exactly the kind of risk that doesn't show up on a quarterly board report until it's already cost you six months of competitive ground.

Why ERP Data Is the Real Prize

Not all enterprise data is created equal, and ERP data sits at a different level from most of it.

Your ERP contains the operational memory of your business. Purchase orders, supplier lead times, payment histories, inventory movements, project costs, headcount allocations. Years of this, structured and timestamped. When you feed this data to AI systems, the outputs aren't generic: they're grounded in the specific rhythms of your business, your supplier relationships, and your market dynamics.

That's why the use cases that actually show up in the P&L are almost all ERP-dependent:

  • Demand forecasting that accounts for your actual order history, seasonal patterns, and supplier performance (not industry averages). These use cases require depth and specificity. A generic AI model can't replicate what years of your transactional data can provide. That operational history is the asset, and vendor restrictions on that data are a real strategic problem, not a legal footnote.

Evidence for what data-embedded AI actually looks like in practice comes from a sector not typically associated with cutting-edge technology: construction.

1. Audit Your Current Data Access Rights

Most mid-market companies have never formally mapped what they can extract from their ERP, at what frequency, and in what format. Before you can build anything AI-related, you need to know what you actually have access to.

Start with a structured review: which data objects (transactions, master data, operational logs) are available via published APIs versus proprietary interfaces; whether your contracts include data portability clauses or export rights; what rate limits, volume caps, or format restrictions apply to API access; and which integrations your current tech stack relies on.

The SAP API policy is worth reading specifically because it distinguishes between "published APIs" (documented, official endpoints) and everything else. If your existing integrations or AI pipelines touch non-published interfaces, you're already operating in a gray zone that the vendor can close without notice. 2. Evaluate Vendors on AI Openness, Not Just Features

When you're evaluating ERP vendors (or renegotiating with your current one), add an explicit data access track to your vendor scorecard. The questions that matter:

Does the vendor allow third-party AI agents to access data via open APIs without requiring use of their native AI tooling? Are there contractual restrictions on bulk data extraction or AI integration? What's the vendor's stance on open data formats like Iceberg or Delta Lake that enable real portability? And how frequently do they update their approved API list, with what recourse if a previously approved endpoint gets deprecated?

The SAP situation shows that vendor AI policies can change faster than your IT procurement cycle. Build evaluation criteria that treat data access as a first-class concern, not a checkbox in the integration requirements document.

3. Build Data Pipelines That Don't Depend on Vendor Goodwill

The cleanest long-term protection is a data architecture that replicates your ERP data to a sovereign data layer (a warehouse or lakehouse you fully control) on a regular cadence using officially supported export mechanisms.

The core pattern is straightforward: use supported ETL or CDC (change data capture) connectors to extract ERP data on a scheduled basis, either daily or near-real-time depending on your use case. Land that data in a cloud data warehouse you own and control independently of your ERP vendor. Then build your AI pipelines and agent integrations against that data layer, not directly against vendor APIs.

If your ERP vendor changes its API policy tomorrow, your AI infrastructure doesn't break. That's the whole point. Fivetran's position on this is direct: your data belongs to you, not your vendor. A sovereign data layer is how you enforce that in practice.

Data Portability Is Now an AI Strategy Question

For most mid-market organizations, data portability has historically been an IT concern: how do we migrate if we switch vendors? That framing misses what's changed.

Push for explicit rights to bulk export, third-party AI integration, and open format data delivery. If your vendor won't agree to those terms, that tells you something important about the real cost of the deal you're being offered.

Years of transaction history, supplier relationships, and operational data are a competitive asset, the kind that AI can actually turn into better forecasts, faster closes, and smarter procurement decisions. But the mine only produces value if you can dig in it. Right now, some of the largest ERP vendors in the world are quietly handing you a shovel with their logo on it and telling you that's the only shovel allowed on the property.
