No one was asking "does this solve the right problem? Is it working as intended? What does success look like?" That vacuum created the product manager: a role that didn't exist until software became complex enough to demand it.

Harvard Business School's Suraj Srinivasan and Salesforce's Vivienne Wei made this case directly in a February 2026 HBR piece: the agent manager is to the AI era what the product manager was to the software era. The role didn't exist before because the need didn't exist. Now both do.

The agent manager's job is to change that. In practice, this means:
Performance monitoring. Agents produce outputs continuously. Someone needs to be watching quality metrics, escalation rates, response accuracy, and user sentiment — not just at launch, but as an ongoing discipline. This requires dashboards, observability tooling, and a genuine understanding of what "good" looks like for each agent's specific function.
Prompt refinement and workflow optimization. Agents aren't static. Their effectiveness drifts as business context changes, data shifts, and edge cases accumulate. The agent manager owns the iteration cycle — adjusting prompts, refining workflows, and recalibrating behavior based on real-world results.
Human-agent handoff design. This is arguably the most nuanced part of the job. The real issue is trust and accountability — and right now, most organizations have a serious deficit of both.
Microsoft's Cyber Pulse report found that only 47% of organizations have GenAI security controls in place, even as 80% of Fortune 500 companies run active agents. That's a massive exposure gap. Meanwhile, 29% of employees are using unsanctioned AI agents — shadow AI operating entirely outside IT and security oversight, in some cases in highly regulated industries like finance and healthcare.
The security risks are concrete. Microsoft's research identifies "double agents" — AI agents compromised through excessive permissions, memory poisoning, or manipulated task inputs — that can execute autonomous actions using enterprise credentials. This isn't a theoretical future risk. It's happening in production environments today.
But the accountability gap goes deeper than security. When an autonomous system makes a consequential decision — denies a customer request, flags a transaction, generates a contract clause — who is responsible for that decision? Right now, in most organizations, the honest answer is: nobody specific. The agent did it. The model made the call. And that's not an answer that holds up in a compliance audit, a legal dispute, or a board conversation.
The agent manager is the person who changes "the agent did it" into "here's who owns that outcome, here's how we detected the error, and here's what we've done to prevent recurrence."
What Scale Really Looks Like

In mid-2025, Snowflake rolled out its AI assistant to roughly 6,000 users across sales and marketing — one of the largest enterprise agent deployments on record. By year-end, the assistant had answered more than 330,000 questions, helping users work faster and make better decisions across the organization.
That's not a pilot. That's an operational system at production scale, deeply embedded in how thousands of people do their jobs every day.
Now ask yourself: who owns that agent's performance? Who decides when it's underperforming? Who manages the feedback loop between the 6,000 users and the system's ongoing refinement? Who is accountable when it gives a bad answer that influences a sales decision?
At that scale, "we'll handle it ad hoc" isn't a governance strategy. It's a risk accumulation strategy.
This is the reality that enterprises moving from pilot to production are confronting. IDC forecasts 1.3 billion AI agents deployed across organizations by 2028. The Snowflake example is a preview of what normal looks like in three years. The agent manager role isn't preparation for the future — it's a response to the present.
A Practical Framework for Structuring the Role
So what does this actually look like organizationally? Let's break it down.
Where Does the Agent Manager Sit?
This is where most organizations get tangled up. Agent management sits at the intersection of IT, operations, and business strategy — and therein lies the problem. It doesn't fit neatly into any of those boxes, which means it often ends up owned by none of them.
The most effective structures tend to follow one of three models:
- Embedded in business units. Agent managers are assigned directly to the functions they serve — a sales agent manager on the revenue team, a support agent manager within customer success. This puts governance closest to the people with domain expertise and business context.
- A centralized Center of Excellence (CoE). A dedicated agent management team that governs all agents enterprise-wide, sets standards, maintains the central agent registry, and serves as an internal consultancy for business units spinning up new deployments.
- A hybrid model. Central standards and tooling, distributed execution. Business units own their agents day-to-day, but report into a central governance function for compliance, risk, and cross-agent coordination.
For most enterprises at scale, the hybrid model is the right answer. It gives you the domain knowledge of the embedded approach without the governance fragmentation.
Required Competencies
The agent manager profile is genuinely new — you won't find someone who checks every box from day one. But the core competencies to look for are:
- Data fluency. Comfortable reading dashboards, interpreting performance metrics, and drawing operational conclusions from agent telemetry — without needing a data scientist in the room.
- Systems thinking. Ability to see how an agent's behavior ripples through a broader workflow, and to anticipate second-order effects of changes.
- Domain expertise. Understanding the business function the agent serves well enough to evaluate output quality and define "good."
- Governance and risk judgment. Instinctive awareness of compliance implications, escalation triggers, and the difference between acceptable agent autonomy and unacceptable exposure.
- Cross-functional communication. Ability to speak fluently with engineers, business stakeholders, security teams, and senior leadership — translating between technical realities and business priorities.
Metrics for Success
Agent managers should be accountable to a clear set of metrics. These typically fall into three buckets:
